Would there be much to gain by just swapping to 3L heads?
I saw an CSVT at a car show, and that's one thing he had done, just swapped to 3L heads. He said the bottom end was still the stock 2.5L.
It didn't make much sense to me, but maybe I'm missing something. I figured to get the most from that much work, you'd want the bigger displacement of the 3.0L bottom end.

Wouldn't it be better to just P&P the 2.5 heads? I think I read some people P&P the 2.5 heads and install the 3L valves. Not sure who has done it, might be Kinger. But that is with a 3L bottom. You sure he had 3L heads, maybe he was just saying it.

That would be the dumbest thing in the history of the world to swap 3L heads. They guy obviously had no idea what he was talking about. It would have made the combustion chamber look like a mushroom versus a dome and what head gasket did he use the 2.5 or 3L? It woudl have also lowered compression, slowed intake velocitys, and probably burned though the head gasket eventually.

He probably thought "ohh 3L is more powa, my car fast mean I have 3L heads even though me know no what 3L head mean"

I offer P&P on 2.5 or 3L heads and install larger 3L valves. We have done about 15 sets now and are getting pretty good at it :)
